But what they are really buying is something else, something the drawing does not show: the certainty that the twelfth punch in a delivery will behave exactly like the first, and that when they order another twelve three years from now, those will match too.

It sounds obvious. It isn’t. It is the reason a production manager changes supplier.

We build carbide dies and punches to customer drawings, and the hard part of the job is not holding the dimension once: it is holding it twelve times, and then again three years later.

The hidden cost of poor repeatability

Interchangeability within a batch is not a specification box to be ticked: it is the condition for the second tool not costing more than the first.

Anyone working on multi-station presses knows it: if the tools in a batch are not interchangeable, every replacement turns into a setup. Registers have to be reset, the first parts go to scrap, adjustments are made. On a line producing thousands of parts an hour, those minutes are not minutes — they are parts not made.

The paradox is that this cost never appears in a quotation. Nobody budgets for it, so when two suppliers are compared it looks as though it does not exist. It exists all right, but it shows up six months later, on the shop floor, and by then it is hard to trace back to the purchasing decision that caused it.

What family ownership has to do with it

Grinding, lapping and dimensional inspection are the three operations in which the experience of the person working feeds directly into the finished dimension. That is where it is decided whether a part conforms or merely comes close.

This is the part that usually gets told badly. In industrial communication, “family business” is almost always an image: the founder in the workshop, the black-and-white photograph, the passion handed down. Fine for sentiment, but it explains nothing to the person who has to buy.

The technical reason is more prosaic. Repeatability in grinding and finishing does not live only in the machines: it lives in the hands and the memory of the people using them. The choice of grinding wheel, the way a part is clamped so that concentricity is maintained, or knowing when to stop lapping and when to keep going — these are decisions that require experience and skill. It is knowledge no CNC program, on its own, can hold in full.

Procedures preserve the method. Continuity of people preserves the experience.

A family business is not better by definition. It is, however, a structure in which people staying is the norm rather than an HR target. That is where the advantage comes from, and it is a verifiable advantage: you can ask a supplier how many years the person who will grind your part has been with the company.

The memory of the job

There is a second, less obvious consequence. A part on a drawing is never just a drawing: around it sits everything that was understood while making it. That on this radius it pays to stay low within tolerance. That this customer fits the tool a certain way, so the chamfer has to be done like this. That last time a variant was tried and it did not work.

Some of this information can and must be recorded: operations, measured dimensions, tooling, parameters, nonconformities, changes agreed with the customer. But not all accumulated knowledge can be turned into a line in a database. This is exactly where continuity of people makes the difference.

In an organisation with high turnover, much of it evaporates. The customer finds out when they reorder after two years and have to explain everything from scratch — or worse, when nobody asks them anything and the part comes back different.

A reorder should not be a new job. It should be the continuation of the previous one.

It is the same reason we are able to remake a tool from a worn sample when the original drawing no longer exists, or when the machine builder is no longer around: what is missing on paper has stayed in the job record and in the people who looked after it.

A real case: when “wrong” is right

Dies with a tungsten carbide insert for powder compaction are among the parts where this memory counts most: the geometry is tight, the die holder allows no compensation, and the replacement has to be identical to the original years later.

A concrete example comes from a customer who builds multi-station automatic machines for powder compaction.

For some of these machines we produce dies with a tungsten carbide insert. The dies are fitted directly into their respective die holders: there is no adjustment available to compensate for differences in position. So, years later, they have to come back perfectly aligned and concentric, exactly like the ones originally fitted.

The machine builder still handles maintenance on its own equipment and reorders spare parts from us periodically. In those cases we are not simply remaking a drawing: we are reproducing exactly what that particular machine requires.

On one installation, to compensate for a design problem, we had to make some dies deliberately different from the theoretically correct geometry. We identified them with a dedicated code.

Since then, every time they are reordered, we make them exactly that way.

“Wrong” — but right for that machine.

The data is on file. But the person who handled that change with the customer, years ago, still remembers why those dies have to be made “wrong”.

The system preserves the what. Continuity of people also preserves the why.

What to ask a tooling supplier

If you are deciding who will build your dies and punches, three questions say more than any brochure:

How do you make sure the experience gained on my job is not lost over time? This is a question about repeatability, not just about data storage.

If I reorder in two years, what have you kept from the job? The answer separates those who file a document from those who have a manufacturing memory.

How do you guarantee interchangeability within a batch? If the answer only mentions machines and not inspection, half the picture is missing.

When a customer sends us a drawing, what is on the paper is dimensions and tolerances.
